AI agent vs. chatbot: the real difference

The two terms get used interchangeably in sales conversations and marketing copy, but they're fundamentally different tools — and picking the wrong one has a real cost. A classic chatbot runs on a closed decision tree: if the user typed X, show response Y. It's fast and cheap to build, but the moment a conversation steps outside the script, it stalls, hands off to a human, or just repeats itself.
What changes once you add the ability to act
An AI agent doesn't just answer — it can look up real information across systems (inventory, a calendar, an order's status), decide what to do based on what it finds, and take an action: book a meeting, open a support ticket, update a field in the CRM. The difference isn't how "smart" the wording sounds — it's the ability to step outside the conversation and touch the systems the business actually runs on.
When a chatbot is the right call
Not every scenario needs an agent. When the goal is answering common questions, routing inquiries by topic, or surfacing static information — hours, pricing, a return policy — a simple, cheap chatbot does exactly the job, without the risk that comes from giving an automated system the ability to act.
When an agent earns the extra complexity
When the scenario requires checking customer-specific information or taking a real action — booking against an actual calendar, checking order status against an ERP, writing data back into a system — an agent is the only tool that closes the loop without a manual handoff. It also demands more careful design: which actions it's allowed to take on its own, and where a human approval point has to stay in place.
The right question isn't "chatbot or agent" — it's "does my process end with an answer, or does it end with an action." That's what actually determines which tool solves the problem, not which one sounds more impressive.
